Planning a Liveaboard Refit at a Bira South Sulawesi Shipyard

Plan a liveaboard refit backwards from what the vessel must do, and forwards through structure before comfort. The order is not negotiable on a timber hull: anything that will be permanently covered by joinery has to be right first, because the cost of reaching it later is measured in demolished interior rather than in labour hours.

Start with the operating profile

A vessel that runs guest itineraries for eight months and lies idle for four has different priorities from a private boat cruising continuously, and different priorities again from an expedition vessel working remote areas with no support. The refit specification should follow from that profile, and specifically from three questions: how many days a year is she working, how far from support, and what fails when a system goes down mid-itinerary?

Answering those questions turns a shopping list into a specification. Redundancy in pumps and charging matters enormously on a remote-area vessel and much less on one that never leaves a well-served region. Tankage capacity is a comfort item on a short-hop boat and a hard operational constraint on a long-range one.

The four-phase structure

Protecting an operating season

Most liveaboard owners are trying to solve two problems at once: the boat needs work, and the boat needs to earn. The honest reconciliation is usually a split programme rather than a compressed one. Compressing a structural refit to fit a narrow window produces rushed decisions, weather exposure and change orders approved under time pressure — which is how budgets fail.

A split programme fixes structure in one dry window, returns the vessel to service, and completes systems and interior in a second. It costs an additional haul cycle. It very often costs less overall, and the seasonal reasoning behind it is set out in planning a haul-out window.

The guest-cabin trap

Cabins, saloons and finishes are visible and therefore feel urgent. Frames, floors and fastenings are invisible and therefore feel postponable. Every refit that ran twice was funded in that order.

Systems worth specifying properly

  • Tankage and plumbing. Capacity, material, access for inspection and the grey-water arrangement — covered in tankage, plumbing and grey water.

  • Propulsion and shaft line. Alignment in a hull that has been opened and reworked is a different problem from alignment in an untouched one; see engine removal and shaft alignment.
  • Deck and rig. Deck leaks are the leading cause of fresh-water damage to structure, and they are least expensive to solve while the deck is already open.

Controlling the scope once it is open

Every timber refit expands at the opening stage. The mechanism that keeps that expansion from becoming chaos is written change control: description, photograph, price, owner approval, with small items batched weekly and structural or safety items raised immediately. Owners should expect to receive change orders and should be suspicious of a project that produces none — it usually means variations are being absorbed silently and will appear as a final-account surprise. Reporting when you are not there

Few owners can spend four months in Bulukumba Regency. Dated photographs from consistent positions, weekly written notes against scope lines, and immediate escalation of anything affecting cost or completion are what make remote oversight real rather than nominal. Finishing properly

A refit ends with a handover record: what was replaced, what was repaired, what was deliberately deferred and why, plus recommendations for the next haul-out. That document is what lowers the cost of the following refit — the next scope starts from knowledge instead of from an opened hull and a surprised owner.

Deciding what not to do

Every refit scope should include an explicit list of work considered and deliberately excluded, with the reasoning recorded. This sounds like paperwork and functions as protection. It stops the same item being raised, debated and re-costed three times during a programme; it gives the next owner or surveyor a clear view of what was known and chosen; and it makes the boundary between deferral and oversight unambiguous.

The list is also the honest place to record compromises. A vessel returning to service in eight weeks cannot have everything, and writing down which items were traded away — and what will trigger revisiting them — turns a compromise into a plan rather than an omission somebody will discover later and misread as negligence.

How long does a liveaboard refit take?
It depends almost entirely on how much structure is involved, and that is unknown until the hull is opened. A systems-and-interior refit on a structurally sound vessel is a different scale of project from one that turns out to need planking and fastenings.
Can a refit be split across two seasons?
Yes, and for vessels protecting an operating season it is often the better plan. Structure and anything needing dry weather goes in the first window; systems, joinery and finish in the second.
